When to hire and when to outsource

Hello there,

At some point the store outgrows what you can do alone, and you face a fork in the road. Do you hire someone to sit inside the business, or do you hand the work to an agency or freelancer outside it? People agonise over the money. The money is rarely the real answer.

Ask how often, not how much

The question that actually decides it is frequency. Some work is constant and central to who you are. Some work is occasional and specialised. They want different homes.

  • Constant, core, and ongoing — this belongs in-house
  • Occasional but deep expertise — outsource it
  • One-off project with a clear end — outsource it
  • Something only you can define but not do — hire, then teach

If you'd be paying a full-time person to do a thing that happens twice a year, you've hired a very expensive kind of insurance.

Hire for the work that never stops. Outsource for the work that needs a specialist you couldn't keep busy.

The hidden cost nobody budgets for

Hiring isn't just a salary. It's management, onboarding, tools, and your own attention — and attention is the resource you have least of. A hire only pays off when you can keep them genuinely busy with work that matters. If you can't, you've bought yourself a second job managing someone.

Outsourcing has its own tax, of course. You lose a little context each time, and you have to brief clearly rather than assume. But for spiky, specialist work, that trade is usually worth it.
